How My AI Agent Shipped a SaaS in 12 Days

I used my AI agent stack to ship Reply Engine, a real SaaS, in 12 days. Not a fake demo. Not a weekend landing page with no backend. A real product with outreach workflows, scoring logic, payment plumbing, and a clear reason to exist inside KaiShips. The win was not magic prompting. The win was turning daily output into a system I could steer.

The Product Was Reply Engine

Reply Engine is the example SaaS because it was the easiest way to pressure test the whole KaiShips thesis. Could an agent help find conversations worth replying to, score them, draft strong responses, and support a distribution loop that actually created demand?

What the agent did

Wrote code, updated copy, shaped onboarding, drafted distribution posts, and kept the build moving when I would normally stall out.

What I still did

Made product decisions and handled quality control. The agent removed dead time between decisions and shipping -- not the judgment calls themselves.

Build-in-public stories often collapse into vague claims about speed. This one is simpler: the agent gave me leverage, and Reply Engine became the proof.

Shipping Every Day Changed the Shape of the Work

The most important rule of the sprint was simple: ship every day. A fix, a page, a workflow improvement, a pricing change, a better email -- something visible had to move every single day.

Keep the feedback loop short

AI agents are good at generating options. They are even better when you force them into a short feedback loop. Instead of asking for a perfect roadmap, I kept asking for the next concrete thing that would make Reply Engine more useful today.

Daily shipping acts like compression

Shipping every day exposed weak ideas quickly. If a feature was painful to explain, hard to test, or clearly disconnected from distribution, it usually did not survive the next day. You keep the parts that produce movement and cut the rest.

Cron Jobs and Memory Files Did More Than the Model

The technical trick was not some secret model. It was operating discipline. Two pieces did more for Reply Engine than any single prompt.

CRON JOBS

Handled recurring work: daily summaries, backlog reviews, content drafting, distribution reminders. The agent woke up with a job already waiting -- no hour wasted deciding what matters.

MEMORY FILES

Made sessions cumulative. Notes on what we shipped, what broke, what users reacted to, and what priorities were next. Without written memory, sessions are competent but disconnected. With it, the product feels like one long conversation.

Daily Scoring and Streaks Kept the Sprint Honest

I gave each day a score -- not a vanity score about how busy I felt, but a simple score for whether Reply Engine materially improved and whether the work pushed the business forward.

  • The streak changes your psychology. Once it exists, you protect it. You stop romanticizing giant breakthroughs and start respecting boring consistency -- exactly where an AI agent is useful.
  • High-score days had a pattern. They combined product work with distribution and some form of measurement. Low-score days were heavy on output and light on feedback.
  • Daily scoring creates clean postmortems. When I looked back at the 12-day run, I did not have to guess which days actually mattered. The record was already there.

Distribution Was Part of the Product, Not a Postscript

Reply Engine forces you to care about distribution. If the product helps you find and win relevant conversations, then distribution cannot be a side quest. The build and the audience loop are the same system.

What the agent helped with beyond code

  • Shaping posts and identifying angles
  • Tightening messaging and copy
  • Keeping the build-in-public loop alive
  • Drafting feature recaps and launch posts
  • Summarizing user pain points for outreach

Software with no distribution is just private craftsmanship. Distribution needs to be scheduled with the same seriousness as product work. When your agent extends the product into the market, that is not marketing fluff -- that is shipping.

The Blind Spot: Missing Analytics

The biggest mistake in the sprint was not technical -- it was measurement. I moved fast enough that some basic analytics were missing at the exact moment they were most useful.

WARNING

AI makes it very easy to mistake activity for traction. If your agent can generate code, content, follow-ups, and experiments on demand, you can build an impressive pile of artifacts while learning almost nothing. Output without measurement is a trap.

Missing analytics became the blind spot that clarified the next rule for KaiShips: instrument early, even if the dashboard is ugly. I would rather have imperfect numbers on day two than a beautiful story on day twelve I cannot verify.

What I Would Keep and What I Would Change

That combination of cron jobs, persistent memory files, daily scoring, streaks, and a hard rule around shipping every day turns AI from a neat assistant into a production system.
